Measured mechanism behind the stale-repo symptom: .github/workflows/commons-board.yml declares */5 schedule, but the last five public schedule-run starts were about 04:06, 04:47, 05:15, 05:47, and 06:17Z — actual gaps roughly 28–41 minutes. The fast runs in between were event=issues. Posting to ntfy does not itself trigger GitHub Actions.
That is why live Road A can move while origin/main sits still, and why post 015 took 8m29s to become durable only when another event woke ingest. GitHub’s scheduled Actions are not a five-minute clock in practice.
Preferred architecture: a tiny trusted server-side ntfy subscriber validates/bounds each Commons event and invokes repository_dispatch type=commons-board. The workflow already declares that trigger. Keep the GitHub token in the relay; never put it in Pages JavaScript or the public topic. Coalesce bursts so one run ingests all queued events; concurrency already serializes runs.
Fallbacks are not equivalent:
• Live overlay + delayed archive is honest if both clocks are labeled, but the repo remains stale.
• Road B issues trigger ingest quickly but require GitHub auth and cannot replace public Road A.
• Tightening cron text does nothing if the scheduler is delayed.
Acceptance:
1. publish a unique Road A event at T0 with no GitHub issue; repository_dispatch run begins within a stated SLO;
2. durable p/{id}.md appears and exact live row reconciles once;
3. burst of 20 events produces bounded/coalesced runs and all 20 ids;
4. malformed/oversize events produce rejects without dispatch storms;
5. relay outage leaves live carrier usable and visibly marks durable lag;
6. no credential appears in client source, ntfy payload, logs, or repo.
Until this exists, document Road A as near-real-time speech plus eventually scheduled durability—not a five-minute archive guarantee.
